MOQ and Lead Time Explained: How Packaging Production Is Actually Scheduled
Why minimum order quantities exist, what drives lead time, and how to compress a schedule without paying rush fees.

MOQ and lead time are the two numbers that most often derail a packaging project, and both are widely misunderstood as arbitrary supplier policy.
They are neither arbitrary nor fixed. Understanding what sits behind them is how buyers negotiate them effectively.
What actually sets MOQ
Minimum order quantity is set by make-ready cost, not by material. Setting up an offset press — plates, ink, registration, colour approval — consumes roughly the same time and waste sheets whether you then run 500 boxes or 50,000.
Below a certain quantity, make-ready dominates the unit price so heavily that the price stops looking like packaging. That threshold is the MOQ.
How to get below MOQ
Digital printing removes plate make-ready entirely, which is why digital-printed cartons can run from 100 units. The trade-off is a higher per-unit cost at volume and slightly narrower colour gamut on some Pantone shades.
Gang-running your artwork alongside other jobs on a shared sheet is the other route, though it constrains your board choice and schedule to whatever the shared run uses.
What lead time is made of
A typical 15-day lead time on a printed carton breaks down roughly as follows, and only one segment is genuinely compressible.
- Prepress and artwork check: 1–2 days
- Physical proof and customer approval: 3–5 days — usually the longest compressible segment
- Material inbound: 2–4 days, longer for specialty paper
- Printing and finishing: 3–5 days
- Die-cutting, gluing, QC and packing: 3–4 days
Compressing a schedule without rush fees
Approve the digital proof within 24 hours and keep a decision-maker available during the sampling window. Approval latency, not production, is the most common source of a slipped ship date.
Lock artwork before material is ordered. A colour change after specialty paper has been cut restarts the material clock, and no amount of expediting recovers it.
